Product Manager Interview Question

Your biggest customer threatens to churn unless you build something only they need. How do you handle it?

Quick answer

Separate the request from the underlying need, then check whether anyone else has it. If the need generalizes, build the general version and make them the design partner. If it genuinely does not, price it as custom work with a maintenance commitment in the contract, or decline and protect the roadmap. Never absorb it quietly as a free special case; that is how a product becomes a consultancy.

Why interviewers ask this

This is a commercial judgment question. Interviewers want to see that you look past the stated solution, that you check generality against real evidence rather than instinct, and that you understand the long term cost of per customer branches in the codebase. They also want to know you would involve leadership and the account team rather than making a revenue affecting call alone.

Example answer

First I separate the request from the need, because what arrives is always a solution. Then I check whether anyone else has that need, which usually means a pass through the last few months of sales calls and support tickets. If it generalizes, I am delighted, because now I have a funded design partner for something already on the roadmap, and I will build the general version and tell them plainly that is what I am doing. If it genuinely does not generalize, the choice is to price it as custom work with a maintenance commitment written into the contract, or to say no and be ready for the consequences. What I will not do is build it quietly as a special case, because that is how you end up with a codebase full of one customer branches nobody can safely change. And I would want the account team and my leadership in that decision, not just me.
