How do you decide whether a deal goes in commit, best case, or pipeline?

What the interviewer is probing, how to structure your answer, and a spoken example you can adapt.

Quick answer

Base it on evidence, not optimism. A commit deal has a confirmed close date from the buyer, a known signature and paper process, budget confirmed by someone who owns it, and no open blockers. Best case has one of those missing but a credible path to fix it. Anything relying on a prospect behaving unusually is pipeline. Say the definitions out loud to your manager so you are graded on the same scale.

Why interviewers ask this

Forecast accuracy is the number a sales leader is personally judged on, so this question matters more to them than almost anything else. They want to hear objective criteria rather than gut feel, and evidence that you will call a miss early instead of hiding it until the last week. A rep who sandbagged or wildly overcalled their number is a rep the leader cannot plan around.

How to structure your answer

  • Give concrete, checkable criteria for each category.
  • Anchor the close date to the buyer's words, not your quarter.
  • Explain how and when you downgrade a deal.
  • Mention your own forecast accuracy if you tracked it.

Example answer

Spoken example, first person

My rule is that commit means I can defend every part of it without using the word 'should'. The buyer has told me the date, I know who signs and what has to happen before they sign, and someone with budget authority has said yes to the number. If security review or legal is still open, it is not commit, because that is somebody else's calendar, not mine. Best case is one gap with a plan and a date to close the gap. Everything else is pipeline, and I would rather have a small honest commit than a fat one. The other half of this is downgrading fast. If a commit deal slips a meeting twice or my champion goes quiet for ten days, I move it and I tell my manager in the forecast call rather than in week thirteen. In my last role I ran about 90% forecast accuracy on commit across the year, and the reason was mostly that I moved things down early, so my manager stopped discounting my number in his own roll-up.
