Work backward from quota using your own historical win rate and average deal size, not a generic multiple. If you close one in four at 50k and carry a 500k quarterly quota, you need roughly 2 million in qualified pipeline, plus a buffer for slippage. Health matters as much as volume: check stage balance, age, and how much of it was created this quarter versus dragged forward.
Why interviewers ask this
This is a numeracy test. Plenty of reps can talk about relationships but cannot do the arithmetic that governs their own job. The interviewer wants to see you know your win rate, your average deal size, and your sales cycle, and that you can compute what you need rather than repeat 3x coverage as a slogan. They are also checking whether you self-generate pipeline or wait for marketing to fill it.
How to structure your answer
- Do the arithmetic out loud from quota, win rate, and deal size.
- Adjust the multiple for sales cycle length and slippage.
- Describe how you audit pipeline health, not just total value.
- Say what share you source yourself and how.
Example answer
I do the math rather than quoting a multiple. In my last role my quota was 900k a year, average deal was about 45k, and I won roughly 22% of qualified opportunities. That is twenty deals a year, so about ninety qualified opportunities, so I needed something like 4 million of qualified pipeline in play, and I wanted more than that because my cycle was four months and things slip across a quarter boundary. Volume alone lies though. Every Friday I do a pass and pull out anything with no next meeting booked, anything that has sat in the same stage past 1.5 times my average, and anything where I cannot name the economic buyer. That usually kills 15 to 20% of the list, which stings but makes the rest real. About 45% of my pipeline was self-sourced, mostly from customers who moved companies and from a named-account list I worked every Tuesday and Thursday morning. Those were my best deals, because I got in before a requirements document existed.
