Your sponsor adds a major requirement three weeks before go live. How do you respond?

Quick answer

Do not refuse it and do not just absorb it. Price it properly with the team, including the retesting, then show the sponsor the ways it could work: slip the date, drop something of equal size, or ship it in a phase two shortly after go live. Phase two wins more often than people expect once the true cost of a late change is visible.

Why interviewers ask this

Late scope change is the classic pressure test, and the interviewer is watching for the third option. Weak candidates either accept it and slip silently or refuse and create a conflict. Strong ones surface the hidden cost, which at that stage is mostly regression testing and cutover rehearsal, and convert a demand into a choice the sponsor makes with full information.

  • Price it with the team including retest and cutover impact.
  • Present slip, swap, or phase two rather than yes or no.
  • Make the hidden testing cost visible.
  • Get the decision written down and re-baseline.

Example answer

Spoken example, first person

I neither refuse it nor swallow it. I take it to the team, get it priced honestly, and then go back to the sponsor with what it costs rather than with an opinion. Three weeks before go live the number is usually ugly, because everything at that point competes with testing and cutover rehearsal, and that is the part sponsors never see. So I show it: this is four days of build and about nine days of retest, and here is what that does to the go live date. Then the options are slip, drop something of the same size, or do it in a phase two a couple of weeks after launch. In my experience phase two wins most of the time once the true cost is visible, because the requirement is usually urgent in a general sense rather than urgent for that specific date. And I get whichever it is written down and re-baselined.
