Most of the work happens before the room. I send the objective and any pre reading, and I am ruthless about the invite list, because a workshop with fourteen people is a presentation. I want the people who can decide and the people who know how it actually works, and nobody else. In the room I always start from something concrete, usually a draft process model on the wall that I know is slightly wrong, because people will correct a diagram far more readily than they will answer an open question. Decisions and open items go up live where everyone can see them, so nothing depends on my notes afterward. I also watch for the loudest voice, and I will deliberately go round the table or use silent writing on cards for a few minutes so quieter people get heard. And I never let anyone leave before I have read back what we decided and who owns each open item.
