Get in front of it personally rather than handing it to customer success and hoping. Find out whether the failure is value, adoption, or a champion who left, since each has a different fix. Be honest about your part: if you sold something that was never a fit, own it. Even a churn handled well protects the reference and often returns as a future deal.
Why interviewers ask this
Retention is now part of how AEs are judged, and interviewers want to know whether you sell deals that stick or deals that close. This question probes accountability: a rep who blames onboarding, product, or the customer for every churn will do the same to their next employer. They also want to see whether you can have an uncomfortable conversation without going defensive.
How to structure your answer
- Show up yourself rather than delegating the hard conversation.
- Diagnose whether it is value, adoption, or a personnel change.
- Own anything you oversold at the point of sale.
- Offer a concrete plan with dates, or a clean exit if it is not a fit.
- Say what you changed in your qualification afterwards.
Example answer
I go myself. The customer signed partly because of conversations with me, so sending someone else the moment it gets awkward is the wrong signal. First job is diagnosis, and it is nearly always one of three things. Either they never got value, which is on the sale or the onboarding, or they got value but nobody uses it, which is an adoption and change management problem, or the person who bought it left and their replacement inherited a tool they did not choose. That last one is the most common and the most fixable, because it is really a fresh sale to a new stakeholder. I had one where the sponsor left and the new director had already decided to consolidate vendors. We rebuilt the case with her own team's numbers and kept it, at a smaller footprint. And if it turns out I oversold something, I say that plainly, and I would rather give them a clean exit than fight for a renewal that ends in a bad reference. Afterwards I go back through my open pipeline and check I am not making the same mistake twice.
