What is the difference between a product strategy and a roadmap?

What the interviewer is probing, how to structure your answer, and a spoken example you can adapt.

Quick answer

A strategy is the choice of which problem you solve, for whom, and why you will win. A roadmap is the sequence of bets that carries out that choice. The test is simple: if your roadmap is a list of features with dates and there is no statement of what you are deliberately not doing, you have a delivery plan and nothing underneath it.

Why interviewers ask this

Plenty of product managers can run a backlog but have never made a strategic choice, and this question exposes that quickly. The interviewer is checking whether you understand that strategy is about exclusion, and whether you can articulate a position rather than a schedule. At senior levels they also want to hear that you have written one, defended it, and used it to settle recurring arguments instead of relitigating them.

How to structure your answer

  • Define strategy as a choice, roadmap as a sequence.
  • Point at the not doing list as the proof a strategy exists.
  • Describe how you actually write one: diagnosis, bets, exclusions.
  • Give a case where the strategy settled a repeated argument.

Strategy is the choice, roadmap is the schedule. If I ask a team what their strategy is and they read me a list of features by quarter, that tells me they have a plan but not a strategy, because there is no statement of who we serve and who we are happy to lose. The way I write it is a short diagnosis of the situation, the one or two bets we are making, and an explicit not doing list. That last part is what makes it real. On a product I ran, the not doing list said we would not build for teams under five seats, and that single line settled about a dozen arguments over the next year, because every small team request already had an answer. Then the roadmap becomes almost mechanical. It is the sequence of things that carries out those bets, with rough dates, high confidence for the next six weeks and very little six months out.
